AI for modern retail: A playbook for smarter operations

The second paper in our AI retail series, exploring practical strategies to improve operations using AI, modular overlays, and unified data.

In the fast-paced world of retail, there is a clear divide between powerful big-box leaders and smaller retailers working hard to maintain their foothold. Big-box retailers use technology and vast resources to redefine customer experiences. In contrast, smaller retailers face the challenge of maintaining loyal customer bases and brand integrity amid tight budgets, talent shortages, and time constraints.

This paper is the second in our AI series for Consumer, Retail & Hospitality, building on the strategic foundation established in our first paper, AI in retail: Global lessons from strategy to storefront. While our first paper focuses on enterprise-wide AI vision and leadership imperatives, this installment shifts the lens to execution—how retailers can apply AI to modernize operations and deliver near-term value.

This landscape is changing. Innovations in data integration, modular systems, and artificial intelligence (AI) are becoming accessible to retailers of all sizes. Even smaller retailers can enhance forecasting, expand their omnichannel offerings, and improve customer experience without an overhaul of systems or increase in staffing. Success requires adopting strategies that provide swift and substantial returns.

This playbook outlines three targeted moves retailers can use today to translate AI ambition into operational outcomes:

  • Activate the data you already have: Unify inventory and customer signals to improve decision-making processes. By integrating various data sources, retailers can reduce stockouts and enhance customer engagement through real-time visibility.
  • Modernize retail platforms without replacing them: Stabilize execution and elevate customer experience using modular overlays instead of replacing core systems. Implement agile enhancements such as a cloud-based order management system or mobile tools to streamline operations and improve the end-to-end customer journey.
  • Apply AI precisely where it moves the needle: Use AI to target key decisions, enhancing accuracy and speed. Leverage AI for better demand forecasting, personalized marketing interactions, and optimized pricing strategies that drive measurable performance gains.

Together, this paper and our first installment provide a connected view of AI in retail—from strategy and leadership to execution and operational impact. We recommend starting with our first paper, AI in retail: Global lessons from strategy to storefront, to understand the broader AI agenda, then diving into this playbook for practical guidance.
