The opportunity: Harmonizing processes across disparate operations

Coca-Cola Europacific Partners (CCEP) was formed in 2021, following a merger between three large bottlers in Europe and one in Asia Pacific. Today, it is the world’s largest Coca-Cola bottler. The bottler’s 33,000 employees work across 79 sites in 29 countries.

Its multi-location presence created complexities for the company following the merger, with disparate supply chains, heterogeneous legacy IT systems and no standardized ways of working. Leaders at the company needed to establish a pathway to a harmonized, global operation.

The bottler engaged KPMG firms to define its target operating model and embed global process harmonization at the core of its operations. The objective was to transition to a cloud-based ERP to drive efficiencies, standardize processes and systems, and unlock new sources of value.

Our response: Envisioning a future-ready business

KPMG professionals from across five member firms leveraged their SAP expertise and the KPMG Powered Enterprise methodology to help CCEP find a clear vision for the future. CCEP chose to work with KPMG firms, because of the deep industry expertise, proven SAP credentials, diverse transformation methodology and global footprint.

KPMG consultants worked with the bottler to establish a new vision for the company, demonstrating the value that a KPMG-led SAP Cloud ERP transformation could create by building unity across multiple geographies, systems and procedures. They worked with the bottler to consider the end goal and guide the company toward a tech-enabled business transformation that would synchronize a future-ready IT architecture with an operating model that meets the challenges of tomorrow.

As a trusted advisor, KPMG professionals helped to guide CCEP through the definition, setup, and execution of this endeavor, supporting the design of the target operating model and cloud-based IT architecture using the KPMG Powered Enterprise methodology.

A fully configured SAP Cloud ERP demo system validated the proposed direction and KPMG professionals utilized KPMG Powered Enterprise methodologies and documentation to accelerate the transformation and developed a new governance structure to ensure successful program delivery.

Following this ‘vision’ definition stage, KPMG professionals in Germany, the UK, Spain, the Netherlands and Australia conducted a Fit/Gap analysis to identify differentiating capabilities to set CCEP apart from the competition. The team built a new organizational structure, program plan and governance structure to ensure successful program delivery and a defined overall target system architecture.

KPMG firms took a business-led approach to the SAP Cloud ERP transformation and kept business outcomes at the heart of the transition.

KPMG Powered Enterprise acts as the reference model for CCEP’s future processes. It acts as an independent, leading-practice blueprint against which we harmonize our fragmented legacy processes, only deviating where we have differentiating local needs.

      The outcome: Standardized. Optimized. Harmonized.

With the help and guidance of KPMG, CCEP synchronized their transformation journey to create a future-ready operating model with new IT architecture.

KPMG professionals considered, designed and implemented six end-to-end process areas, which encompass around 5,000 activities and process steps. Using KPMG Powered Enterprise fit-to-standard exercises and industry-specific process designs, the initial stages of the transformation were accelerated and completed in half the expected time.

The transformation brings four disparate ERP systems into one SAP Cloud ERP solution, optimizing a global operation with more than one million delivery points. KPMG firms across the globe continue to support the project as it progresses, bringing the vital global view required by such a huge global player.

At KPMG we take a business-led approach to transformation, which means the implementation of a new IT architecture and a fresh approach to doing business. That’s the combination to get the most value out.
