      The data shows that 44 percent of insurers think they are AI leaders yet just 11 percent claim a strong data foundation and governance. That suggests a notable gap between AI vision and reality.

      From vision to value

      Insurers agree that AI will reshape the industry. From underwriting and claims to policy servicing and operations, insurers are deploying AI to increase productivity, automate routine work and improve operational efficiency. Yet most transformation efforts remain focused on optimizing existing business models rather than creating new products, services or revenue streams.

      More than three-quarters (77 percent) of insurance executives told us they believe that failure to respond to AI will undermine their competitiveness within the next five years. More than two-thirds go even further, saying that the greater risk today is moving too slowly on AI transformation versus moving too fast.

      Insurers are investing into cost and efficiency plays hoping that they will also deliver some growth transformation advantage. The problem is that the two rarely happen hand-in-hand without careful planning and a balanced approach to the transformation.

      About the research

      This report is based on new primary research commissioned by KPMG to understand how insurance organizations are navigating AI-enabled enterprise transformation.

      Findings are drawn from a hybrid qualitative-quantitative discussion board conducted between May 20 and 29, 2026, with 44 insurance leaders engaged across 20 countries and six regions, representing organizations with 500 or more employees across all major insurance sub-sectors. Thirty-two participants completed the discussion board in full, with a further 12 completing it in part. Where noted, this is supplemented by integrated analysis from the KPMG Transforming the Enterprise 2026 survey, which included 53 insurance respondents.
